The structure beneath the strategy

Governance as Strategy

Printable version →

A tailored board journey on the foundations that decide whether your governance holds, built around a serious book, a live case, and a room that speaks freely.

Most governance failures are not failures of policy. They are failures of the layer beneath it: the suppliers you cannot leave, the data you do not control, the jurisdiction that quietly decides. Boards hold assurances that were complete on paper and have never been tested in practice. This session surfaces that gap while there is still time to close it.

A facilitated discussion under the Chatham House Rule, first run in July 2026 with a community of non-executive directors, anchored in Karen Hao’s Empire of AI and a live case on a national-scale supplier dependency. The names stay in the room. The method travels.

The Journey
  1. Before the room

The preparation pack goes out ahead: a reading map through the anchor text, a one-page live case, and three questions each participant answers privately. The session works because the room has done this thinking first.

  2. The anchor text

A serious book chosen for the board, not for the industry. The book is the map. Your organisation is the territory.

  3. The live case

One critical dependency, examined properly. Assurances on paper, redactions underneath, an exit date that is formally open and practically closing. Every person in the room can see their own organisation in it.

  4. The open discussion

Ninety minutes, facilitated, unattributed. Five questions test what boards normally take on trust: which assurances have been examined, who carries the risk of the safe choice, where expertise ends and capture begins, and whose law finally decides.

  5. After the room

A short written summary of themes, nothing attributed and no organisation named. The session can stand alone, become a series, or open a longer piece of work building the board’s own capacity.

Tailored to Your Board

No two journeys are the same

The anchor text, the live case and the questions are built around your sector, your register of dependencies and the decisions actually in front of you. The aim is that your board finishes able to run this examination itself, on its own suppliers, before the next contract is signed rather than after.

Pre-read and Preparation

What arrives before the session

The reading map

Participants do not need the whole book. Around four hours of guided reading covers the crisis, the concentration of capability, and the closing argument. If time is short, two sections carry the essentials.

The live case

A one-page handout arrives a week ahead: one supplier relationship, the assurances given, what sits underneath them, and the date on which the dependency can still be ended. Read once as an observer, once as the board that signed it.

Three questions to bring

  • Name one supplier you could not leave within a year. What would leaving actually take?
  • Of the assurances in that relationship, which have you tested and which do you hold on trust?
  • Whose law finally governs that supplier, and has your board ever asked?

If this is a conversation your board should be having

Write and tell me what your organisation cannot run without. That is usually where we start.
